CPH / A.I. Roadmap · Strategy Memorandum · v1.0
Confidential — Management Briefing April 2026

From thirty-five years
of trading chemicals,
to an AI-native enterprise.

A roadmap for CPH Chemicals. Three layers. One hundred and twenty days to the first measurable win. Microsoft Dynamics stays — it gets surrounded by judgment.

01 — The Thesis

Two kinds of software now sit inside every modern company.
One records what is true. One reasons about what to do.

The mistake is treating them as competitors. The opportunity is using each for what it is best at — and drawing a clean line between them. Below is that line.

DETERMINISTIC

System of Record

Microsoft Dynamics & the legacy stack

Logic
Rules a human wrote, in advance.
Input
Structured fields — SKU, quantity, price, date.
Output
Same input → same output, every time.
Question
“What is true right now?”
Strength
Audit. Compliance. Money movement.
Failure
Silent — it just does not fire.
To add a case
IT ticket. Six weeks.

“The customer’s credit limit is $50k because that's what we typed in last year.”

NON-DETERMINISTIC

System of Judgment

The AI-native layer that surrounds it

Logic
Patterns inferred from data & context.
Input
Anything — email, PDF, voice, image, free text.
Output
Probably right, with a confidence and a citation.
Question
“What does this mean, and what should we do?”
Strength
Judgment. Ambiguity. Language. Exceptions.
Failure
Loud — it tells you when it is unsure.
To add a case
An example. An afternoon.

“The customer's risk profile rose this week on local-currency volatility — suggest a $35k limit.”

Dynamics forces the world into a rigid spreadsheet.
The AI-native layer thrives in the chaos of global chemical trading.
CPH needs both.

The road, in three layers :
02 — Why this matters

Two scaling curves.
Only one of them is affordable.

The deepest reason to go AI-native is not productivity. It is the shape of the curve when CPH's order book doubles.

DETERMINISTIC SCALING

2× orders  →  ≈1.8× headcount

Manual data entry scales linearly. Phone calls scale linearly. Open-book reporting and reconciliations scale linearly. Every additional deal is another email someone has to translate, another PDF someone has to retype, another margin someone has to recalculate by hand.

Growth becomes a cost centre. The bigger CPH gets, the slower it moves.

NON-DETERMINISTIC SCALING

2× orders  →  ↑ API spend

The unstructured mess of the world — emails, delays, risk shifts, foreign documents — is absorbed by the AI layer. Humans focus only on the high-stakes, high-judgment moments. The cost of one more deal approaches the cost of a few more API calls.

Growth becomes a margin. The bigger CPH gets, the faster it compounds.

Stylised. The point is the divergence.
03 — Layer One

A chatbot on every desk.
Tomorrow morning. No IT ticket.

Twenty dollars per person, per month. Five minutes to set up. No integration with Dynamics, no risk to records of truth. The point of Layer 1 is not productivity — it is literacy. You cannot fund Layer 2 with a workforce that has never used the tools.

01
Trader

Translate the inbound RFQ.

Paste a Polish or Mandarin RFQ email. Get a clean English deal summary with quantities, Incoterms, and red flags.

“Summarise this RFQ. Pull qty, grade, Incoterms, payment terms. Flag anything ambiguous.”
02
Trader

Quote with memory.

Drop your last 5 caprolactam deals → ask for the margin pattern and a recommended quote for this buyer.

“Given these last 5 deals and today's spot, what should I quote, and at what margin?”
03
Logistics ops

Read the BoL.

Drop a 30-page Bill of Lading PDF. Extract HS codes, weights, and any discrepancies versus the contract.

“Compare this BoL to the attached contract. List every mismatch.”
04
Logistics ops

Apologise in German.

Draft a customer email explaining a 4-day delay at Rotterdam — professional tone, in their language.

“Email to customer X: 4-day delay, professional, in German, offer a make-good.”
05
Sales / Agency

Brief before the call.

Summarise the last six months of email with this principal, list open commitments, suggest three talking points.

“Brief me on this account before our 3 pm call. Open items + risks.”
06
Sales / Agency

Notes → action.

Turn messy meeting notes into a structured account update, owners, and next steps.

“Convert these notes into: decisions, action items (with owner + date), open questions.”
07
QHSE / Compliance

SDS gap-check.

Compare a Safety Data Sheet against current REACH requirements. Flag what is missing, cite the article.

“What does this SDS lack to be REACH-2024 compliant?”
08
Finance

Reconcile commission.

Drop a commission statement & the underlying contract. Get a line-by-line variance.

“Reconcile this commission statement against the contract. Show every variance with reason.”
09
HR / Mgmt

Rewrite the JD.

Rewrite a job spec for a Singapore-based trader, in CPH voice, optimised for LinkedIn.

“Rewrite for LinkedIn. Keep our tone. Lead with mission, not benefits.”
10
Anyone

Inherit a thread.

Translate, summarise, and propose a reply to the eight-email chain you just got copied on.

“Summarise this thread. Who said what. What does the next reply need to say?”

Funding ask : ~ €20 / employee / month. Risk : zero — nothing writes back to Dynamics. Reward : a workforce that knows what these tools can and cannot do, before we wire them into anything that matters.

04 — Layer Two

Process-native AI, stitched onto Dynamics.
One process at a time. This year.

We go to theresanaiforthat.com, we pick the best-of-breed tools for each core process, and we glue them on top of Dynamics. Dynamics keeps the truth. The AI tools do the translation, judgment, and drafting. Below — three pillars, three honest comparisons of old way vs. AI-native way.

A · LOGISTICS

From tracking assets to predicting disruption.

Twenty-plus warehouses, hazmat documentation, customs across continents. The job is no longer to know where the truck is. The job is to know, before the customer does, that it will be late.

LEGACY · DETERMINISTIC

“If a truck isn't at the port by 5 PM, send an error email.”

  • Tools Dynamics inventory modules.
  • ActionA dispatcher calls the driver to find out where they are.
  • FailureThe customer learns about the delay from the customer.
AI-NATIVE · NON-DETERMINISTIC

“Based on weather and port traffic, there is a 70% chance of a 2-day delay.”

  • Tools GearChain · Reform · Voxel
  • ActionThe system reroutes the shipment, or warns the customer, before the delay hits.
  • Win   CPH is the first to know — every time.
GearChain
Inventory & asset tracking

Autonomous inventory reconciliation across the 20+ warehouse network — no more month-end stock-count drift.

Reform
Autonomous dispatch

Reads carrier ETAs, weather, port congestion. Decides which container moves where and when.

Voxel
Vision-based safety

Computer vision over warehouse cameras — hazmat handling, PPE compliance, near-miss detection.

B · TRADE & FINANCIAL INTERMEDIATION

From data entry to risk intelligence.

The bridge between buyer and seller is built on paperwork. CPH's edge — for thirty-five years — has been navigating that paperwork. The AI layer does not replace that edge. It scales it.

LEGACY · DETERMINISTIC

“The customer's credit limit is $50k because that is what we typed in last year.”

  • Tools Dynamics Finance / Accounts Payable.
  • ActionStaff manually retype 100+ multi-lingual PDFs into Dynamics.
  • FailureRisk is re-priced annually. Markets re-price hourly.
AI-NATIVE · NON-DETERMINISTIC

“This customer's risk profile rose this week on local-currency volatility — suggest $35k.”

  • Tools InvoiceClip · Nume AI · Financial GPT
  • ActionInvoiceClip reads the PDFs instantly; Nume AI re-prices credit in real time.
  • Win   Margin protected before, not after, the bad deal is booked.
InvoiceClip
Multi-lingual invoice extraction

Reads any invoice in any language. Pushes structured data into Dynamics. Days of typing → seconds.

Nume AI
Automated credit scoring

Re-prices customer risk continuously using public + private signals — currency, sector, behaviour.

Financial GPT
Market sentiment analysis

Reads news, prints, and forums for early signals on caprolactam, polyolefins, and solvent prices.

C · STRATEGIC MARKET REPRESENTATION

From a closed loop to an open sensor.

The agency model lives on knowing who is buying what, where. Today, CPH's sales team learns this when an inquiry arrives. Tomorrow, CPH knows it before the inquiry is sent.

LEGACY · DETERMINISTIC

“Show me a list of customers who bought from us in 2023.”

  • Tools Dynamics CRM.
  • ActionSales reps wait for inquiries, or trawl LinkedIn by hand.
  • FailureThe list is a rear-view mirror.
AI-NATIVE · NON-DETERMINISTIC

“Find 50 manufacturers in Poland searching for polymer alternatives.”

  • Tools Osum · Jason AI · Columns
  • ActionJason AI reaches out autonomously; Columns lets the producer “chat” with sales data.
  • Win   Pipeline becomes a windscreen.
Osum
Deep market research

Builds a 360° dossier on any company / sector — competitors, suppliers, growth signals — in minutes.

Jason AI
Autonomous B2B outreach

Personalised, multilingual outbound at scale. Books meetings on the calendar without a human SDR.

Columns
Natural-language reporting

“Open-book” reporting in plain English. Sales leadership talks to the data; charts answer back.

How the layers stitch together :
05 — Layer Three

Software stops being an asset.
It becomes a disposable utility.

At Layer 3, every CPH employee has Claude Code (or Cursor, or Replit Agent, or Lovable) on their machine and the literacy to use it. They stop asking, “Is there a tool for this?” and start asking, “What is the app I need for the next thirty minutes?” Then they build it, use it, and discard it. This is the moat that competitors of any size cannot out-spend.

EX 01

The single-shipment dashboard.

A logistics coordinator builds a one-off live dashboard for a single big shipment week — pulls ETAs from four carriers, the customs clearance status, and a checklist of pending documents. Throws it away after the containers land.

build time · ~ 40 min
EX 02

The trader's margin calculator.

A senior trader builds a private margin tool that reflects her hedging style — not the corporate one. She describes the rules in English; Claude Code writes the spreadsheet logic. She uses it for a quarter, retires it when the strategy changes.

build time · ~ 1 afternoon
EX 03

The regulatory alert agent.

The QHSE lead spins up an agent that watches Indonesian, Polish, and EU chemical regulators each morning, cross-references active CPH shipments, and emails her only when something matters.

build time · ~ 2 hours
EX 04

The board-pack proofreader.

A finance analyst writes a one-time agent that reads draft board packs, flags inconsistencies in numbers across pages, and verifies every chart reconciles to the source data. Used once. Discarded.

build time · ~ 90 min

Layer 1 is “AI helps me think.”   Layer 2 is “AI helps the company run.”   Layer 3 is “AI lets me build the exact tool I need.” That is the structural shift.

06 — Self-Assessment

Where is CPH today?
Eight questions. One number.

Score each statement from 0 (not at all) to 3 (we live here already). At the bottom you get a layer score and the recommended next move.

Q1 A majority of staff use ChatGPT, Claude, or Gemini at work, weekly.
Q2 AI tools assist deal flow — RFQs, quoting, market intel.
Q3 Shipment / customs documents are extracted automatically.
Q4 Customer / principal calls are auto-summarised into the CRM.
Q5 AI tools write back into Dynamics — not just read from it.
Q6 Non-engineers build their own internal tools.
Q7 AI literacy / training is in place for every role.
Q8 Internal documents are searchable / queryable by AI (RAG).
07 — Roadmap

Crawl  ·  Walk  ·  Run.
One year. Three layers. No waiting on IT.

  1. Q1 · CRAWL

    Layer 1, everywhere.

    • License Claude / ChatGPT / Gemini for every employee.
    • Two-hour role-specific workshops. Use cases 01–10 from this memo.
    • Set up a #ai-wins Slack channel — surface Layer 2 candidates from real pain.
    KPI · 70%+ weekly active. ≥ 3 hrs / person / week saved.
  2. Q2–Q3 · WALK

Layer 2, one pillar at a time.

    • Pilot InvoiceClip + Nume AI on the top 100 multi-lingual invoices.
    • Pilot Osum + Jason AI on Polish & SE-Asian polymer prospects.
    • Pilot GearChain + Reform on the busiest two warehouses.
    • Wire two-way to Dynamics behind a human-approval step.
KPI · 50% PDF-typing time eliminated. 30+ qualified outbound meetings / mo. 1 disruption averted.
  3. Q4 · RUN

    Layer 3, where it pays.

    • Roll out Claude Code to ~ 20 power users across functions.
    • Stand up an internal RAG over contracts + SDS + 35 years of email.
    • Define the builder career track — reward employees who build, not just execute.
    KPI · ≥ 10 internal apps in production. ≥ 1 net-new revenue line attributable to Layer-3 builders.
